The Commercial Foundation · Brand strategy and positioning

Be the one customers choose, not the one they compare.

Most businesses decide what they want customers to hear. We start with what buyers already think and feel: what is not working, what they have tried, what they want instead and why they choose you. Then we turn it into words that reach people at every stage, including those who have not yet named the problem.

What you receive

Overview

What the Foundation settles

Six decisions shape everything you market. The Foundation makes them first, from evidence, not opinion.

  • Buyer insight

What your customers value most, which alternatives they weigh, and how they decide.

  • Positioning

The ground you can own that competitors cannot easily claim.

  • The offer

What customers receive, its benefits, its boundaries and what to expect.

  • The story

Your value, explained in one sentence people can repeat.

  • Voice and recognition

How the brand sounds and is recognised, with a one-page identity brief for whoever designs next.

  • Priorities

What to fix, build or test first, in order.

When everyone sounds the same, customers compare on price.

We do not copy competitors or guess at customers. We find the difference that is true and that buyers value, then build everything around it.

6 steps

How we build it

  1. Start

A short form about your business, and anything you already have. Then we start our own research.

  2. First read

What we found so far, a short report on where your brand stands, and the questions we want to put to the people around your business, with a plan of who we speak to. You edit the questions and approve the plan.

  3. Listen

We hold the conversations that need an outside ear, such as buyers who chose someone else. You can hold the ones your relationships open, with our questions and guide, and we check every answer.

  4. What we heard

What people told us, in their own words, what it changes, and the report on where your brand stands, updated. You agree the direction before we write.

  5. Build

The book, from what was heard. Every conclusion is labelled supported, provisional or unknown. Every difference is tested against named alternatives, and every claim is tied to evidence or dropped. Someone who did not write it checks it before you see it.

  6. Approve

One walkthrough with you and one consolidated round of changes. You approve a numbered version, and everything made after it names that version.

What's inside

What you receive

An approved, editable Commercial Foundation Book that your team and delivery partners can work from. It connects the strategic decisions to the message, supporting evidence and priorities for bringing the brand to life.

  • Buyer insight and positioning: who matters most, what they value, which alternatives they consider and why they should choose your offer.
  • A clearly defined offer: what customers receive, its benefits, boundaries and delivery expectations.
  • A compelling story and message: your core narrative, one-liner, message hierarchy and practical voice guidance.
  • Credible proof: evidence behind your claims and clear answers to the concerns buyers raise.
  • Recognition guidance: the cues that make the brand recognisable, with a one-page identity brief your designer can start from.
  • Direction for the next stage: a 90-day roadmap, one priority implementation brief and a short example of the message in use. The brief guides the next work; it is not a finished identity or campaign.
  • Where your brand stands: a short report on what is holding growth back, which ways of finding customers you are ready for and how ready your buyers are, each read from evidence for your business, with what is worth putting out while we listen. With the first read, and updated after the conversations.

How it runs

  • Your first read, with a report on where your brand stands, in your first week.
  • We hold the conversations that need an outside ear. You can hold the ones your relationships open, with our questions and guide, and we check every answer.
  • You see what people told us, and agree the direction, before the book is written.
  • About a working day of your time, spread across the project, plus about an hour for each conversation you choose to hold yourself.
  • The book is yours as a PDF and an editable Word file.

Is it right for your business?

Built for founder-led businesses with one priority offer and a crowded market, whether you have years of customers or have not launched yet. It earns most before a repositioning, brand refresh, new website or campaign. Every case gets its own research plan: who we speak to depends on who decides whether you grow.

Scope and timing

One offer, one buyer situation. Identity design, campaigns, builds and media spend are scoped separately. We confirm scope and dates in a written proposal before you commit. The Foundation is planned over eight weeks, depending on how quickly we reach your customers.

Everything inside

Where the Foundation leads

Take the Foundation to your own team, or have us bring it to life. Every service below is also available on its own.

Our own Foundation

The Foundation, run on ourselves

Before we sell the method, we ran it on Assay House. These are real findings from our own Foundation Book. Our customer interviews are still to come, and the book says so.

  1. What the evidence showed

Being understood is what buyers value

Across the written record of our own clients and 80 public quotes from business owners, the most repeated complaint is the agency that did not understand the business. The most repeated praise is the one that took the time to.

  2. The decision it forced

Four of our five differences went

We tested every difference we claimed against what 14 South African firms say on their own pages. Strategy first, research first, one team and a fixed scope are all claimed by others. One survived: the reason to choose comes from your own customers.

  3. What changed in the work

Our Foundation page now says where the reason comes from

The page opened on an outcome stated as fact, with three empty case-study cards. It now leads with where the reason comes from and what you receive.

We show the method on our own business because we will not present a projection as a client's result. The first client Foundation, with the client's permission, replaces this section.

Before you ask

The questions that come up first

What do we actually walk away with?

An approved, editable Commercial Foundation Book, a report on where your brand stands, a 90-day roadmap, one priority implementation brief and a short example of the message in use. It is a working reference for brand, marketing, sales and development, not a substitute for that work.

Do we have to use you for what comes next?

No. You can use the Foundation with your own team or another delivery partner. If you want Assay House to bring it to life, we agree the creative, marketing or development scope separately.

What do you need from us?

About a working day of your time: a short form, a call on our first read where we also hear your own view of the business, your edits to the questions, the introductions only you can make (with a message we write for you), any conversations you choose to hold yourself, a short call on what we heard, one walkthrough and one round of feedback. You know how the business works; the people who buy, or decide not to, can explain why.

What if the research finds nothing, or something we do not like?

Then the book says so, and names what would have to change. Where you and your customers disagree, we record both.

We have already taken the Brand Stage Map. Is this the same?

The map is your own quick read, free and separate. The Foundation includes the same reading, done for you from your records, your customers and the market, with how sure we are of each part. If you have not taken the map, you still receive the reading.

What could your brand become?

Tell us about your business, where you are now and what you want to achieve. Share your website, your primary offer and the decision you want to make next.
